Materials Are No Longer a Back-End Decision: Why Material Is Becoming a Business Strategy

For years, material selection was often treated as something that happened after the product had already been designed.

Design defined the look. Product teams defined the function. Procurement then searched for a material that could deliver the required result at an acceptable cost.

That model is beginning to change.

Materials are no longer simply something that makes a product possible to manufacture. They increasingly influence sourcing, product differentiation, supply-chain decisions and even how a company communicates its position to the market.

Material is moving out of the back office.

    And into strategy.

The question is no longer simply “What material should we use?”

Traditionally, material decisions often came down to price and performance.

But as supply chains become more complex, companies are being forced to ask broader questions.

Where does the material come from?

Can the input be sourced consistently?

What information is available to support environmental claims?

Can the material be developed around a specific product requirement?

And perhaps most importantly: what value does the material create for the business?

The OECD has identified circular supply as one of the business models that can support a more resource-efficient economy, including the replacement of traditional inputs with bio-based, renewable or recovered materials.

The implication is important for manufacturers.

Material sourcing is becoming part of the business model itself.

Material innovation is not only about inventing something new

The phrase “material innovation” can sound like a laboratory concept.

In business, however, the questions can be much more practical.

Can an existing agricultural resource be turned into a higher-value material?

Can a new material create additional product possibilities?

Can designers work with material developers rather than simply choosing from an existing catalogue?

Can one material platform serve several markets?

The World Economic Forum has noted that companies are increasingly viewing circularity not only as a sustainability priority, but also as a lever for resilience, competitiveness and growth. Its research found that 95% of surveyed executives expected circularity to be important to their organizations within three years.

    That changes the conversation.

Material is no longer only an environmental topic.

It is becoming a competitiveness topic.

Materials Are No Longer a Back-End Decision: Why Material Is Becoming a Business Strategy

The earlier material enters the design process, the more possibilities open up

If a material is selected only after a product has already been designed, the room for experimentation may be limited.

But when material development becomes part of the design process, the relationship changes.

Designers can explore products around the characteristics of a material.

Product teams can identify new applications.

Procurement can work differently with suppliers.

And R&D teams can become involved much earlier in the development process.

This is where the idea of a material development partner becomes interesting.

A company may not simply need someone who can supply a sheet of material.

It may need a partner capable of developing the material around the product.

    PiLeatha offers an interesting example

PiLeatha is a leather alternative material developed in Thailand using pineapple leaf fiber, or PALF, together with natural rubber.

The interesting point is not simply that pineapple leaves can become a material.

It is what happens when an agricultural resource enters a structured material-development process and is positioned for applications across fashion and lifestyle products, furniture, interiors and automotive-related applications.

From a business perspective, the larger lesson is about resource value.

A resource that has limited value in one system can potentially become an input for another industry when technology, design and material development come together.

The new question is not simply “How much does this material cost?”

    The better questions are becoming:

Does the material fit the product?

Can it be developed around the application?

Is there enough information to support a business decision?

Can the supply chain support future growth?

And can the material create meaningful differentiation?

When material becomes part of strategy, choosing a material is no longer simply about choosing what goes into a product.

It becomes a decision about what kind of product — and potentially what kind of business — a company wants to build next.
